What is the difference between a pilot and a full product?

A pilot is a limited, working version of your software that validates a specific assumption or functionality. A full product is scalable, robust, and ready for production use by real end users. When is a pilot the right first step?

A pilot is the right first step when you are not yet sure whether your software idea works in practice, or when you want to convince investors or stakeholders before releasing a larger budget. A pilot allows you to test quickly without immediately building a full product.

Concrete situations where a pilot makes sense:

  • You are building a new digital product and do not yet know how users will respond to it

This does not mean that the code from a pilot is worthless. With the right approach, you can reuse the core of a pilot as the foundation for the full product, although that sometimes requires refactoring.

A software pilot typically costs 20 to 40 percent of the total development cost of a full product, depending on the complexity and the scope you agree upon. The major advantage is that you get early feedback and avoid costly mistakes at a later stage.

For illustration: if a full product is estimated at 100,000 euros, a pilot in practice often falls between 15,000 and 40,000 euros. The variables that determine the cost are:
